Bonuses and employee recognition can be an amazing tool, but they must be designed properly. We actually made some big mistakes when first setting up recognition and bonuses for our sales team. We set up a simple bonus structure - you sell more and you get more. This seemed good at first as our main KPI was (obviously) sales. The problem we found was that the tiered structure to the bonuses and recognition didn't incentivize the sales team on a day to day basis. So we designed something more complex AND educated the sales team about the structure of bonuses. We also implemented the platform Bonusly.com. This process took time but in the end it was worth it. This was done in three phases: 1. We gathered feedback regarding the current recognition system. We took complaints, ideas and generally got the team EXCITED. We also asked senior team members what they want to improve using recognition. Overall moral? Increase sales? Track meaningful data? We understood from the beginning that It's more than just the technology system, its about getting legitimate buy in from the team. In the end, you can throw any tech you want at people but if they don't care or pay attention, it will fail. 2. Our CFO ran a detailed "bonus pro forma model". We set up bonuses and tied them to the core financials of our EBITA. We have 3 "sets of bonuses" for each sales person. - The KPI Bonus (aka "Are you doing your job?"). We track number of phone calls. Time to respond to emails. Time to respond to texts. Number of meeting scheduled and other significant KPIs that ensure our team is actually putting in the work. - The Individual Sales Bonus (aka "Are you personally generating revenue?"). We track number of closed sales. This ensures our sales team is bringing sales across the finish line. - Finally, The EBIDTA Bonus (aka "Are you helping the company as a whole?"). Simply put, if our company does well, our employees do well. This also allows our employees to understand the "why" behind many of our financial decisions and fosters a desire to grow the company. 3. Implement Bonsuly.com. There are several benefits by using this platform. The platform boosts team motivation and performance by consistently recognizing individuals. We also started to get more valuable data for performance reviews - this let us identify employee strengths and areas for improvement. We also felt a substantial change in workplace culture - we are ALL involved in celebrating everyones wins.

People validate each other for good work, for their support, for all sorts of reasons, and everyone floods each validation with celebratory emojis. Recently, we created a slack workflow where people can post an extra-special validation, a nomination for our values-based 'Go Beyond' awards, that is related to one of our values.
