That let us protect high-value services without forcing users to change how they worked day to day. Sequencing was everything. We began in observe-only mode for several weeks, logging east-west traffic and building a baseline of normal behavior. From that data, we created "allow lists" that reflected reality, not architecture diagrams. The first enforcement step was protecting service-to-service traffic in non-interactive workloads, where breakage was easier to detect and fix quickly. End-user access came later. When we did enforce user policies, we rolled them out in tiers. Low-risk apps went first with soft blocks and just-in-time prompts, so users saw warnings rather than hard failures. Critical apps were last, and only after exception paths were tested with real users, not test accounts. What avoided surprises was treating cutover as a behavioral change, not a technical one. Every policy had a named owner and a rollback plan. We also published a short "what might feel different" guide so users weren't blindsided by new prompts or step-ups. The result was meaningful isolation of critical systems without a spike in helpdesk tickets. Users barely noticed the network changes, which was the goal. Security improved because access became more precise, not more obstructive.

For sequencing, I treated policy like a dimmer, not an on/off switch. First, I ran in full observe mode. I logged every flow for weeks and grouped them into clear "business activities" like payroll runs, CRM access, remote support, backups. I didn't block anything. The only goal was to learn what "normal" looked like for each role. Second, I enforced allow rules for those known-good activities, but set everything else to alert-only. So if a new or odd connection appeared, I'd get an alert, but the user wasn't blocked. This exposed hidden things like legacy batch jobs, vendor tools, and old integrations that no one had written down. Third, I turned on hard blocks in waves, based on user group and app criticality. I started with lower-risk groups and internal IT, then moved to high-volume frontline users once their alerts were clean. For each cutover, I changed policies in low-traffic windows, had live dashboards up, and a simple rollback (previous policy version ready to restore). That way, if something broke, it was short-lived, obvious, and tied to a specific rule change.
